The Enterprise AI Gap

AI capability has advanced rapidly. The gap between what organisations have access to and what they are successfully deploying is stubbornly wide. The reasons are not technical.

There is a disconnect I have been sitting with for a few months. AI capability, by any reasonable measure, has advanced rapidly. The tools available to a small team in early 2026 are significantly more powerful than what a well-funded enterprise had access to three years ago. And yet the gap between what organisations have access to and what they are successfully deploying in ways that actually change how work gets done remains stubbornly wide.

The gap is not capability. It is integration, trust, and organisational readiness.

Integration is the first problem. Enterprise systems are complicated. They have been built over decades, often through acquisitions, often without coherent architectural thinking, always with constraints that made sense at the time. Plugging an AI capability into the middle of a system like that is rarely as straightforward as a vendor demonstration suggests. The demonstration uses clean data. The enterprise has fifteen years of inconsistent data, three legacy systems that cannot speak to each other directly, and a compliance requirement that means every output needs to be logged in a specific way. The AI works. The integration is the project.

Trust is the second problem. The people who will be asked to use AI tools in their daily work are the same people who have seen technology promised as a transformation and delivered as an inconvenience many times before. Their scepticism is earned. Getting a capable AI tool adopted requires more than deploying it. It requires understanding what the user is worried about, what they are being asked to change about work they may have been doing effectively for years, and what evidence would give them reason to trust the new approach. Most AI deployment programmes underinvest in this.

The organisational readiness problem is the hardest. AI tools that are genuinely useful often surface questions about roles, responsibilities, and processes that the organisation has not resolved. If an AI can handle the initial triage of customer queries, who is responsible for the quality of that triage? How does a manager evaluate the work of a team that uses AI heavily? What does good look like when the output involves AI? These are not technical questions. They require leadership decisions, which require leadership attention, which is always in short supply.

My observation from watching organisations navigate this is that the ones making progress have usually started with something small, specific, and measurable rather than a platform or a strategy. Not AI for the enterprise but AI for this team's most time-consuming workflow. That specificity makes the integration tractable, gives the trust-building a concrete focus, and produces an outcome the organisation can evaluate honestly before deciding what comes next.

The organisations still looking for a comprehensive AI strategy before committing to anything specific are often the same ones who will be looking for one in another two years. The ones who picked something small, made it work, and learned from it are building on a foundation.
